The dashboards executives obsess over – time-to-hire, cost-per-hire, applicants-per-opening – have become monuments to an outdated era. What Microsoft just did with their AI assistant Copilot might finally wake up the recruitment industry.
Microsoft CEO Mustafa Suleyman recently revealed they’re focusing on something called SSR – successful session rate – to guide their AI strategy. They’re measuring satisfaction, not usage time. The company even tasked an AI model to assess sentiment and determine the success of Copilot interactions.
This matters more than you think.
The Metrics Mismatch
When I work with recruitment teams, I see the same pattern. They track how quickly they fill positions. They monitor cost-per-hire religiously. They count applications, interviews, and offers. What they rarely measure is satisfaction – of candidates, hiring managers, or new employees.
Traditional hiring metrics emerged in an era when efficiency was everything. Fill seats fast. Minimize costs. Maximize volume. These metrics made sense when hiring was transactional.
But they’re dangerously outdated now.
In my work implementing AI-driven recruitment systems, I’ve discovered something critical: the metrics that actually predict hiring success have little to do with speed or volume. Just as Microsoft realized that time spent with Copilot doesn’t indicate value delivered, time-to-hire doesn’t indicate quality of hire.
What Actually Matters

When they stopped obsessing over time-to-hire and started measuring candidate experience quality, their retention rates improved dramatically. The Data Difference
AI changes everything about recruitment metrics because it changes what’s possible to measure. Traditional metrics emerged in an analog world with limited data collection capabilities. We tracked what was easy to count.
Now we can measure sentiment across thousands of interactions. We can analyze candidate communications for engagement markers. We can predict successful placements based on interaction patterns rather than just resume keywords.
This requires a fundamental shift in thinking. Microsoft didn’t just apply a new metric to old processes – they built systems specifically designed to collect and analyze satisfaction data. Recruitment teams need to do the same.
My work implementing automated recruitment funnels focuses heavily on this new measurement paradigm. We track not just conventional conversion metrics but engagement quality at each stage. Building Your New Dashboard

First, implement satisfaction tracking at every stage of your recruitment process. This means gathering feedback, analyzing communication sentiment, and measuring engagement quality. Microsoft’s approach with Copilot demonstrates how powerful this can be.
Second, measure the effectiveness of human-AI collaboration. Are your recruiters working productively with AI tools, or are they working around them? Are candidates experiencing a coherent process or disjointed handoffs?
Third, focus on predictive metrics rather than reactive ones. Traditional metrics tell you what happened. Modern metrics should tell you what will happen – which candidates are likely to succeed, which processes are creating the best outcomes.
I worked with a manufacturing client who struggled with chronic hiring shortages despite “good” traditional metrics. When we implemented satisfaction-based measurement, we discovered their application process was creating frustration that led to high ghosting rates after initial interest. No speed metric would have uncovered this problem.
The Human Element
The most important insight from both Microsoft’s approach and my experience in recruitment is that technology metrics must ultimately measure human outcomes. AI exists to serve people, not the other way around.
In recruitment, this means measuring whether your process is creating value for real humans – candidates, hiring managers, and recruiters alike. It means using AI not just to automate processes but to enhance human connections.
